2. Volume Traps (High Sales + Low Margin)

What it means: This is the most dangerous quadrant. A product sells out constantly, making your top-line revenue look incredible, but high fulfillment costs or low gross margins leave you with almost no cash.

Founder Action: Renegotiate supplier pricing, optimize your packaging size to drop shipping tiers, or stop discounting immediately.

3. Hidden Winners (Low Sales + High Margin)

What it means: These products have elite contribution margins but suffer from low visibility or poor traffic.

Founder Action: Test targeted ad campaigns, feature them in email newsletters, or bundle them with your "Stars" to increase average order value.

4. Cash Drains (Low Sales + Low Margin)

What it means: Dead weight. They consume warehouse space, tie up working capital, and generate zero meaningful profit.

Founder Action: Run a clearance sale to recoup whatever cash you can, and discontinue the SKU.
